You’ve outgrown a once-a-year tax return. You want someone who looks at your numbers every month, tells you what they mean and helps you decide what to do next. The hard part is choosing the right person, because almost every accounting firm now says it offers virtual CFO services.

The short answer: to choose a virtual CFO, look for proof they’ve helped businesses like yours, a clear monthly rhythm built on forecasts and KPIs, and clean bookkeeping underneath it all. Then ask the 10 questions below and compare the answers side by side.

We’ve written this from the other side of the table. As a CFO and bookkeeping firm working with Australian businesses turning over $2M to $50M, these are the questions we’d want you to ask us.

In short:

  • A good virtual CFO gives you forward-looking advice every month, not just reports on what already happened.
  • Check qualifications (CA or CPA) and, if they touch your BAS or tax, their registration with the Tax Practitioners Board.
  • Ask for a sample monthly pack, a sample cash flow forecast and examples from your industry.
  • Your CFO advice is only as good as the bookkeeping behind it, so ask who does the books and how.
  • Judge the cost against the cash and profit they help you find, and against the price of a full-time CFO.

What should a virtual CFO deliver each month?

A virtual CFO should give you a clear monthly picture of where the business is, where cash is heading and what to do about it. If you can’t name the decisions their work helped you make last month, something is missing.

In practice, a solid monthly rhythm usually includes:

  • Management reports that land within a set number of days after month end.
  • A rolling cash flow forecast, such as a 13-week cash flow forecast, updated with real numbers.
  • A short list of KPIs that matter to your business, like gross margin, debtor days and wages as a share of revenue.
  • A budget versus actual review, with the reasons behind the big gaps.
  • A meeting where you agree on two or three actions, and a follow-up on last month’s actions.

This is the core difference between a CFO advisor and a compliance accountant.

“An accountant shows you what already happened. A CFO shows you what to do next.”

What qualifications should a virtual CFO have?

Look for a Chartered Accountant (CA) or CPA with real experience running the finances of growing businesses. There’s no licence for the title “virtual CFO”, so the letters after someone’s name and their track record are your best guide.

Three checks take about ten minutes:

  1. Search the Chartered Accountants ANZ directory (or the CPA Australia equivalent) to confirm membership.
  2. If they’ll prepare or lodge your BAS or give you tax advice, check they’re registered. The Tax Practitioners Board says only registered tax and BAS agents can charge for those services, and you can search its public register.
  3. Ask for client reviews you can read yourself, ideally from businesses of a similar size and industry.

Qualifications get someone onto your shortlist. Experience with businesses like yours is what earns them the job.

10 questions to ask before you hire a virtual CFO

These questions sort the proactive advisors from the report senders. Ask every firm on your shortlist the same set, and write the answers down.

  1. What will I get each month, and by what date? A good answer names the reports, the forecast, the meeting and a turnaround time after month end.
  2. Can I see a sample monthly pack and cash flow forecast? If they can’t show you one (with client details removed), that tells you a lot.
  3. Who does the bookkeeping, and who checks it? CFO advice built on messy books is guesswork. Ask whether they have their own bookkeeping team or rely on yours.
  4. Which businesses like mine have you worked with? Trades, hospitality and eCommerce all have very different cash cycles. Ask for the kinds of problems they solved.
  5. Which KPIs would you track for my business, and why? Listen for a short, specific list linked to your goals, not a dashboard with 40 numbers.
  6. How do you work with my existing accountant? Some firms do everything, others work alongside your tax accountant. Either can work if the roles are clear.
  7. What systems do you use? Most growing Australian businesses run on Xero. Ask how they connect it to forecasting, payroll and job costing tools.
  8. How will we know if your work is paying off? A confident advisor will talk about cash freed up, margin improved or time saved, and will track it.
  9. Who will I actually deal with? Find out whether the experienced person in the sales meeting is the person at your monthly meeting.
  10. What happens in the first 90 days? Expect a clean-up of the books, a baseline set of numbers, a forecast and a handful of early actions.

How do you compare virtual CFO proposals?

Compare proposals on what they deliver and how they’ll help you decide, not on how polished the document looks. A simple table keeps it honest.

What to check What good looks like Red flag
Monthly deliverables Named reports, forecast and meeting, with dates “Ongoing support as needed”
Bookkeeping Clear owner, month-end checklist, reconciled accounts “We’ll work with whatever you have”
Forecasting Rolling cash forecast updated monthly or weekly Annual budget only
Industry experience Specific examples in your sector Generic case studies
Accountability Actions tracked from meeting to meeting Reports with no follow-up
Registration CA or CPA, TPB-registered for BAS and tax work Can’t confirm either

Worked example: a $5M business choosing a virtual CFO

This is a made-up example to show the method. Picture a building supplies business with $5M in annual revenue, a 32% gross margin and customers who take an average of 52 days to pay.

The owner shortlists three firms and scores each one out of 5 on the six checks in the table above.

Check Firm A Firm B Firm C
Monthly deliverables 3 5 4
Bookkeeping 2 5 3
Forecasting 2 4 4
Industry experience 4 4 2
Accountability 2 5 3
Registration 5 5 5
Total (out of 30) 18 28 21

Firm B scores highest, so the owner asks the final question: what could this be worth?

  • Cash: the business takes in about $13,700 a day ($5M divided by 365). Cutting debtor days from 52 to 38 frees up about 14 days of sales, or roughly $192,000 of cash.
  • Profit: lifting gross margin by two points, from 32% to 34%, through better pricing and supplier terms adds about $100,000 a year to gross profit.

Those targets aren’t guaranteed. But they give the owner a clear yardstick to measure any virtual CFO against, and a reason to pick on value rather than on the lowest quote.

Virtual CFO, proactive accountant or bookkeeper: who do you need first?

Most growing businesses need all three roles, in that order of foundation: bookkeeping first, compliance second, CFO advice on top. If your books are a month behind, start with bookkeeping, because no forecast is better than the data under it.

  • Bookkeeper: keeps transactions, payroll and reconciliations accurate and on time.
  • Proactive accountant: handles tax and compliance, and plans ahead for BAS and EOFY rather than reacting.
  • Virtual CFO: turns the numbers into a plan for cash, profit and growth.

Many owners now get these from one outsourced finance team so nothing falls between the gaps. We compare the options in our guide to building an outsourced finance team.

How much does a virtual CFO cost compared with a full-time CFO?

A virtual CFO costs a fraction of a full-time hire, because you pay for the senior time you need rather than a full salary. That’s why many growing businesses start with an outsourced CFO.

For context, the Robert Half 2026 Salary Guide puts the median salary for an SME CFO in Melbourne at $226,600, before super, bonuses and recruitment costs. Few $5M businesses can justify that, and few need someone full time.

Virtual CFO pricing varies with how often you meet, how complex your business is and whether bookkeeping is included. Rather than chase the cheapest monthly fee, compare it with the value you expect. Our clients have seen an average 29% lift in profit and 17% lift in cash flow (results vary). You can see what each level includes on our package comparison.

What are the warning signs of the wrong virtual CFO?

The biggest warning sign is a CFO who only reports the past. If every meeting is a walk through last month’s profit and loss with no forecast and no actions, you’re paying CFO rates for accountant work.

Other signs to watch for:

  • They promise specific results before they’ve seen your numbers.
  • They can’t explain your cash position in plain English.
  • Reports arrive late or change format every month.
  • They never challenge your pricing, wages or overheads.
  • You leave meetings without a clear next step.

Common questions

How long should a virtual CFO engagement run?

Plan for at least 12 months. The first quarter is usually spent cleaning up the books, setting a baseline and building forecasts, so the bigger gains in cash and profit tend to show up later. A good firm will still let you review the arrangement regularly.

Does my virtual CFO need to be local?

No, most virtual CFO work happens over video calls and shared cloud software like Xero. Local knowledge helps when your business is seasonal or relies on regional conditions, and some owners like to meet face to face now and then. We meet clients in Geelong and Melbourne and work with businesses across Australia online.

What will a virtual CFO need from me to get started?

Expect to give access to your accounting software, your last two years of financial statements, your latest BAS, payroll details and any loan or lease agreements. They’ll also want an hour or two of your time to understand your goals. The clearer your goals, the faster the advice becomes useful.

How quickly should I see results from a virtual CFO?

You should get clearer numbers within the first month or two. Cash improvements from better debtor collection can follow within a few months, while margin and pricing changes often take a few quarters to show in profit.
